SaaS Pre-Launch: 1,000 Users Before Product Goes Live
Upstream is a SaaS platform that automates continuous live streaming on YouTube, eliminating the need for manual oversight. Before Upstream, similar processes required constant specialist input, creating significant costs and operational complexity. The platform fills a gap for small businesses and individual creators who need efficient, automated content distribution.

The Project
Upstream needed to build brand awareness and validate market demand before the product was fully developed. The core challenge: attract and engage an audience with no finished product to show. The founder had a working prototype but no public-facing brand, no social media presence, and no audience to launch to. We needed to build all three from scratch while keeping the founder focused on product development.

Objectives
- Expand reach on YouTube, Instagram, and TikTok
- Develop educational content to introduce platform features and benefits
- Minimize founder involvement by relying on animation and video editing for content production

Our Approach
We began with a two-week brand sprint. We developed Upstream’s visual identity, tone of voice, and content pillars before publishing a single post. The brand needed to feel established from day one — a pre-launch account that looks like a startup experiment does not build trust with potential paying users.
Content production was structured around a weekly cadence: three Instagram Reels, two carousel posts, and one long-form educational piece. We built reusable Figma templates for carousels and infographics so that new content could be produced quickly without compromising visual consistency.
Challenges and Solutions
Although Upstream’s core product targeted B2B clients, the audience expanded to include small business owners and individual creators. This required adapting messaging for diverse groups:
-
Multi-audience messaging — We created educational carousels and informative posts that demonstrated the platform’s value for different user segments: agencies, small businesses, and solo creators. Each segment received tailored hooks and CTAs while sharing the same visual system.
-
High-frequency content production — The platform required regular content, so we used animation and video editing to produce engaging visuals with minimal founder involvement. Supplementary recordings were arranged only when needed. The Figma template system allowed us to maintain a 5-post-per-week cadence without bottlenecks.
-
Visual quality and engagement — We designed a series of graphics and animations that showcased the platform’s capabilities in a straightforward, easy-to-understand format optimized for social feeds. Screen recordings of the prototype were turned into polished product demos using motion graphics overlays.
-
DM automation at scale — We set up automated direct message sequences that triggered when users engaged with specific content. This turned passive viewers into active conversations, qualifying leads before the product was even available.
What Made This Project Unique
Building an audience for a product that does not yet exist is a specific challenge — you cannot rely on product screenshots, customer testimonials, or feature comparisons. Everything must be educational and aspirational. We solved this by positioning Upstream as a thought leader in the live-streaming automation space, publishing content about the problem (manual streaming overhead) rather than just the solution. This approach mirrors what we did for Cosmo.wiki’s pre-launch campaign, where a similar content-first strategy built a 1,000-person community before launch.
Results

The content strategy delivered measurable results before the product even launched:
- Audience growth — built a 1,000-person following across Instagram and TikTok
- 600K+ reach — content reached over 600,000 users through Reels and paid campaigns
- $0.11 CPC — highly efficient paid campaign performance
- Market validation — tested different content approaches and refined messaging based on audience response
- Automated DMs — converted engagement into direct conversations at scale
The pre-launch audience gave Upstream a validated user base ready to onboard on day one, significantly reducing the risk typically associated with SaaS launches. For more on how we approach high-efficiency paid campaigns, see our guide on scaling ad campaigns without killing ROAS.
